How to Structure a Performance Conversation Using the GROW® Coaching Model
The GROW® Coaching Model gives managers a repeatable structure for performance conversations that keeps both parties focused, collaborative, and moving toward a clear outcome. GROW® stands for Goal, Reality, Options, and Way Forward, and it gives a performance conversation a shape that prevents it from becoming a one-sided download of feedback.
Goal, Start With a Shared Objective
Open the conversation by establishing a shared goal. What do both of you want to accomplish in this conversation? Alignment with the goal removes defensiveness before it has a chance to build. When the employee understands that this conversation is designed to move them forward, not to document a failure, the entire dynamic shifts. Start by agreeing on the purpose of the conversation, then move forward together.
Reality, Explore What Is Actually Happening
This is the most critical stage and the one that most managers rush through. Ask questions before you make statements. What does the employee see that you might be missing? What barriers have they encountered? What does the situation look like from where they sit? Active listening in this stage is not passive waiting;, it is the discipline of staying genuinely curious rather than rehearsing your response.
Options, Identify Paths Forward Together
Collaborative problem-solving, not top-down direction. Generate at least two or three options before settling on one. Pull the employee’s ideas out explicitly: “What do you think could work here?” Their commitment to a path is substantially higher when they helped build it. Options generated by the manager are instructions; options generated together are agreements.
Way Forward, Agree on Specific Next Steps
No GROW® conversation ends without a clear, specific Way Forward. What will the employee do? By when? How will you both know it was completed? Document the commitments and share them with the employee after the conversation. This is not bureaucracy; it is clarity, and clarity is how performance conversations become performance outcomes.
